THE FIRST MEETING

The first meeting, the Editor-brain meeting, starts with the Leader making any necessary announcements about the status of the project, calling out any especially good work among the team—but not excessively. The wise Leader limits praise to one person (or two people at most) per meeting, otherwise other writers will feel left out. Next, the Leader inspires the group with praise for them and for their efforts as a whole, and expresses confidence in the project’s success. A Leader does well to remind the team at this point (or at the end of the meeting) of the overall vision and why they’re writing together. This reminder needn’t be in every meeting, and it doesn’t always have to come at the beginning; it can come at the end too. But the smart Leader continually takes the temperature of the room’s morale and gives writers a little pep talk when needed. This entire beginning preamble doesn’t need to be any longer than 5 minutes. More than 10 minutes is too much.

Next, the pre-written ideas everyone brought are given to the Joke Reader (unless delivered electronically beforehand). The reader begins reading the ideas. The other writers simply listen. The combined list of pre-written ideas is not given to them. They listen to each idea anew, without any preconceived notions or prejudice, and react as if they’re a skeptical audience. The Joke Reader reads each idea clearly but with as little “sell” as possible, just flatly communicating the joke or concept. The Shortlist Editor gauges the room’s reaction, and if more than half the room seems to like an idea, it goes on the Shortlist. Or if the Leader wants to overrule a no vote and push an idea, it goes on the Shortlist, but this should be a rare occurrence.

The Editor-brain meeting is made up entirely of the Joke Reader reading ideas. Writers are invited to react to them and judge them as harshly as possible. This is when you’ll hear the First Laugh.

There may be some veering into Clown-mode during the first meeting if an idea inspires spontaneous riffing. If that happens, the Leader should dampen enthusiasm and ask everyone to hold their thoughts until the second meeting. The first meeting is for the selection or rejection of ideas only. You waste everyone’s time and energy riffing on an idea that may not ultimately be selected.
